3 Discovery Calls 119 Minutes Analysed May 2026
What we found
Three conversations.
One clear picture.
25
Global units
Operating in multiple countries. Each with own CRM, own email setup, own processes. No central IT layer.
~60h
CEO hours / week
CEO self-identifies as the primary growth bottleneck. "Why don't we have 2,500 units? That's because of me." Feeling blocked — unable to execute own ideas.
✕
Inbox: non-functional
Primary inbox unmanageable. Uses a separate address to stay reachable. Things sometimes get overlooked — a signal, not an exception.
15y
StatsBook system
Proprietary statistics platform. Owned source code. Used by all 25 units daily. The company's control backbone — and a major integration asset.
0
Active SEO / automation
Marketing is entirely manual. No active SEO (Search Engine Optimisation). Website missing seminars, training pages, and lead flow. No marketing pipeline.
NAS
The one KPI that matters
"Number of Appointments Set" — the single metric that drives expansion. Currently tracked manually; could be automated and alerted.
"If somebody with AI looked at what I'm doing and why I'm not 10× more effective — that's the real question. It's not some repetitive function out there. It's me not having time to look into it."
— CEO, Performia International · Discovery Call #3
1
Priority One
CEO Unblocking
& the Influencer Role
The organisation is execution-ready. Ideas flow down well. The bottleneck is at the top — and it's solvable.
Priority 1 · CEO Workflow
Current reality vs. target state
Today
  • Uses a separate email address to stay reachable — primary inbox no longer manageable
  • Staff: "I sent it two weeks ago — did you see it? No." Things sometimes get overlooked
  • ~60h/week — unable to execute own strategic ideas
  • Voice dictation recently discovered — still isolated tool
  • CEO personally has zero time for social media — network handles it independently, without CEO direction
  • Strategic plans not written beyond 2 years out
  • No identified successor / second-in-command
Target
  • Email filtered — only what truly needs CEO attention gets through
  • One clean channel for strategic CEO communication
  • Ideas captured by voice → structured → delegated automatically
  • Time freed — redirected to vision, expansion and activities only the CEO can do
  • StatsBook alerts delivered proactively — no manual review
  • CEO as influencer: content creation backed by production toolchain
  • Long-term plans written and maintained
  • Succession path initiated in 2-year window
Priority 1 · Solutions
Concrete interventions, in sequence
2
Priority Two
IT Architecture
Foundations for scale
25 units. Fragmented systems across countries. No central layer. Building the right foundation now prevents a much harder migration later.
Priority 2 · Architecture
Four domains to consolidate
Email Infrastructure
Today: Fragmented email across countries — each unit operating independently, no central server. CEO personally on Proton + Mac Mail. No Microsoft (explicit preference).
→ Target
Single managed mail platform. Consistent @performia.com addresses globally. CEO gets a clean, AI-assisted and human-filtered priority channel. Platform to be selected in architecture phase. Migration progressive, country by country.
CRM — Consolidated view
Today: RayNet in CZ + SE. Each country uses their own. Clients, candidates, staff, suppliers all siloed. "Dream: one perfect CRM for the whole group."
→ Target
Consolidated CRM layer: not necessarily one shared platform for all (multi-tenant may not fit every unit), but data flows aggregated centrally — so CEO can message all 300 staff, partners and salespeople with one click, and have full group-wide visibility. Architecture defines the right model.
Financial Visibility
Today: Manual aggregation across accounts. "How much money across all accounts right now?" — no instant answer. Cross-country complexity.
→ Target
Consolidated treasury dashboard. For EU entities, bank connections via Open Banking should be feasible — balance visible across units in moments. Non-EU entities require separate analysis. Platform selection follows architecture review.
Website & Lead Flow
Today: Design exists. Functionality incomplete. No seminar listings. No training registration. No lead capture beyond general contact. SEO inactive.
→ Target
Upcoming seminars + training registration pages. SEO audit and activation. Clearer user journeys. Geo-detection, intelligent flows and lead tracking as next-level goals. Performia.com becomes an active channel, not a brochure.
Priority 2 · Key Asset
StatsBook — your competitive advantage
StatsBook
Proprietary statistics platform built in-house 15 years ago.
  • All 25 units report weekly (Tuesdays, 10:30)
  • Source code fully owned — full integration possible
  • Sold to external clients — a product, not just a tool
  • CEO reviews stats per country via inbox links
  • Tracks NAS and all key metrics across the group
  • Custom branded per client — logos, backgrounds, colour schemes
Proposed Development Tracks
  • Proactive alerting — "Slovakia up 4 weeks in a row → give them attention now." CEO pulled in before problems grow.
  • AI narrative summaries — Weekly digest written in plain language. CEO receives insights, not just charts.
  • NAS push reminders — Auto-alert to unit managers: "No appointments set in 48h — your key KPI is at risk."
  • Code redesign & age-proofing — 15-year-old codebase modernised. Architecture reviewed for longevity, maintainability and onboarding of new developers.
  • SaaS development — in cooperation — StatsBook repositioned as a standalone SaaS (Software as a Service) product sold via subscription. Commercial potential beyond the Performia network. Joint development model to be proposed.
Priority 2 · Marketing
The magazine strategy — already proven at Performia
CEO has a documented, high-ROI playbook for physical + digital magazines. It's not theoretical — a client in Russia went from struggling sales to "high upgrade peak" after issue three. AI removes the production bottleneck.
Never date a magazine
First thing readers check is the date. No date = evergreen. Can print all 6 issues of a year upfront, reducing cost and time pressure significantly.
One theme per issue
Short text. Big quality pictures. 8–16 pages. Readable in 5–10 minutes. Offers go in a separate loose insert — never in the magazine body itself.
Print + Digital flip-book
Physical print always. Also published on website as interactive flip-book. AI localises content per country while maintaining consistent brand design.
Print layout software
Professional print-ready output requires dedicated layout tooling (e.g. InDesign or equivalent). This is part of the production pipeline — not replaceable by AI alone. To be scoped separately.
AI + toolchain pipeline
AI tools for content, localisation and production exist and can be deployed here. We don't have full implementation detail yet — mapping this is part of the next phase. CEO provides concept; tools handle the rest.
5,000 contacts → 25 units
What salespeople could never reach manually, a magazine reaches automatically. Each of the 25 units distributes locally. Central production, local distribution.
LRH-aligned impact score
By Performia's own framework: a letter = 1 point of outflow impact. A magazine = 16 points. Already prioritised internally — just not yet systematised.
Implementation
Series preferred — parallel where it makes sense
Note: for some initiatives (CRM, email, financial visibility) infrastructure must be in place first before smart layers can connect to it. Sequencing to be confirmed in as-is / to-be analysis.
A
CEO Unblocking
Email triage · Voice → action pipeline · Clean communication channel · Can start independently of infrastructure
First priority
B
Infrastructure foundations
Central email platform · CRM selection · Financial visibility layer · Must precede smart integrations in these domains
Parallel to A where possible
C
StatsBook — AI + redesign + SaaS
Proactive alerts · Narrative summaries · Code modernisation · SaaS positioning · Can start early — owned codebase
Early parallel track
D
Website, SEO & Magazine pipeline
Seminar pages · Lead flows · SEO activation · Print layout toolchain · AI content localisation
Staged delivery
◎
Company Days — partial delivery
Not full delivery — selected results ready to demonstrate and offer to Performia network at the September event
September milestone
Investment logic
Where the return comes from
20h
CEO time recovered / week
Email triage + voice pipeline alone. Time redirected to idea generation, communication, and expansion initiatives.
25×
Units × unified visibility
One dashboard, one CRM, one platform. The time currently spent on coordination across 25 isolated systems collapses.
16×
Magazine vs. letter impact
By Performia's own framework. AI removes the production bottleneck so this proven strategy can actually run.
€10k
The impact standard
CEO's own example: "If we save €10,000 a month, then we can see — that's very clear." A signal of what kind of projects are worth doing together.
NAS
The one metric that matters
Every system improvement is measured against one KPI: Number of Appointments Set. More meetings = more business. Full stop.
Sept
Company Days milestone
Not full delivery. Selected results ready to demonstrate and offer to the Performia network at the Company Days event — something concrete on the table.
